Introducing Incarn: The Easiest Way to Animate Family Photos with AI
We're launching Incarn — a simple, transparent tool to animate old photos with AI. Try it free, no account needed.
A Photo That Changed Everything
Three years ago, I was going through a box of my grandmother's belongings after she passed. At the bottom, wrapped in tissue paper, was a black-and-white photograph from 1952. My grandmother, barely twenty, standing outside a stone farmhouse in Brittany. She is looking directly at the camera with a half-smile — the same expression I had seen a thousand times across the dinner table growing up.
I stared at that photo for a long time. And I kept thinking the same thing: I wish I could see her move.
Not in the shaky home videos from the 1990s, where she was already in her sixties. I wanted to see the woman in this photo — young, confident, standing in front of her family's house — turn her head, blink, breathe. I wanted five seconds of her being alive in 1952.
That thought became Incarn.
The Problem with Existing Tools
When I first tried to animate that photo, I discovered a frustrating landscape.
Subscription traps
Most AI animation tools require a monthly subscription before you can even see a result. You commit $10 to $20 per month without knowing whether the output will be any good. Some tools require annual plans. For someone who wants to animate a handful of family photos, this model makes no sense.
Low quality
Many tools use outdated or general-purpose AI models that were not designed for portrait animation. The results are often uncanny — distorted faces, unnatural motion, visible artifacts. Eyes that do not blink quite right. Mouths that warp. Jawlines that shift. For a photo of a stranger, these flaws might be forgivable. For a photo of your grandmother, they are unacceptable.
Privacy concerns
Several popular animation tools upload your photos to servers with vague data retention policies. Some explicitly state they may use uploaded images for model training. When you are uploading irreplaceable family photos — photos of people you love, people who cannot consent — this matters. According to a 2025 Pew Research survey, 67% of Americans are concerned about how companies use their personal photos and videos.
Complexity
Some tools that produce decent results require technical knowledge — installing Python, running command-line scripts, managing GPU resources. This excludes the vast majority of people who would benefit most from the technology: the family historians, the grieving relatives, the reunion organizers.
Our Solution
Incarn was built to solve these exact problems. Every design decision stems from a single principle: making photo animation accessible, transparent, and respectful.
Try Before You Sign Up
When you visit incarn.ai, you can animate a photo immediately. No account creation. No email. No credit card. Upload a photo, wait about 60 seconds, see the result. We give you one free animation so you can judge the quality yourself before making any commitment.
This is not a gated trial or a watermarked preview. It is the full animation, at full quality, that you can download and keep.
We built this because we believe the quality should speak for itself. If the animation of your grandmother does not move you, we have not earned your business.
Seedance 2.0 Quality
After testing every major AI video generation model — Kling, Runway Gen-3, Pika, Stable Video Diffusion, and others — we chose Seedance 2.0 as our primary animation engine. The reasons are specific to our use case:
- Identity preservation: The animated person looks like the person in the photo. Not close. Exact. This is the single most important factor for family photos.
- Natural motion: Subtle blinks, gentle breathing, slight head turns. It looks like recovered footage, not a deepfake.
- Historical photo handling: Seedance 2.0 handles old, scanned, restored, and imperfect photos far better than competing models. Most of our users are not working with studio-quality portraits.
You can read our detailed comparison of Seedance 2.0 and Kling for the technical breakdown.
Transparent Credit Pricing
No subscriptions. No recurring charges. You buy a pack of credits and use them whenever you want — they do not expire.
| Pack | Credits | Price | Cost per Animation |
|---|---|---|---|
| Starter | 5 credits | $4.99 | $1.00 |
| Standard | 15 credits | $9.99 | $0.67 |
| Family | 40 credits | $19.99 | $0.50 |
One credit equals one animation. The pricing reflects the actual cost of running Seedance 2.0 inference plus a sustainable margin. We are not trying to lock you into a subscription or extract maximum revenue. We are building a tool we want to exist in the world.
Privacy by Design
Your photos are processed, your animation is generated, and the result is stored securely. We do not use your photos for model training. We do not share them with third parties. We do not retain them beyond what is necessary to deliver the service. Our infrastructure runs on Cloudflare R2 for storage, with no data leaving your control.
For guest users who try Incarn without an account, we use secure httpOnly cookies with cryptographic identifiers. No tracking. No fingerprinting. No ad networks.
How It Works
The experience is intentionally simple. Three steps, no decisions to make.
Step 1: Upload a photo. Any portrait photo works — modern or historical, color or black-and-white. The AI handles the rest. For best results, the face should be clearly visible and at least 256 pixels wide. For detailed tips, see our complete guide to animating old photos.
Step 2: Wait about 60 seconds. Seedance 2.0 processes your image and generates a short animation. You will see a progress indicator while it works.
Step 3: View, download, or share. The animation plays directly in your browser. Download it as an MP4 file, or share a link with family members. If you animated as a guest, creating an account preserves all your work — nothing is lost.
That is it. No settings to configure, no prompts to write, no technical knowledge required.
The Emotional Impact
We have been testing Incarn with early users for the past two months, and the reactions have been consistent and overwhelming.
One user, a 68-year-old woman in Texas, animated a photo of her mother who died when she was twelve. She wrote to us: "I have not seen my mother move since 1970. I sat at my kitchen table and cried for twenty minutes. Thank you."
A genealogist in Ireland animated a photo of his great-grandparents taken in 1918. He shared it at a family reunion. "The room went silent," he told us. "Then my aunt said, 'That is exactly how she moved her head.' Nobody in that room had ever met this woman. But my aunt's mother had described her so many times that she recognized the gesture."
These stories are why Incarn exists.
What Comes Next
This launch is the beginning. Here is what we are working on for the coming months:
More AI Models
Our architecture supports multiple video generation models through a provider abstraction layer. As new models emerge — and they are emerging quickly — we will integrate the best ones and give you the option to choose. If a model produces better results for a specific type of photo, you should be able to use it.
Higher Resolution
Seedance 2.0 currently outputs at up to 1080p, which looks good on most screens. We are working toward 4K output as the underlying models support it. Higher resolution means better results on large screens and digital frames.
Longer Videos
Current animations are approximately 5 seconds. We are exploring longer generation — 10 seconds, 15 seconds, eventually 30 seconds — as model capabilities expand. A 30-second animation with natural motion would be nearly indistinguishable from real footage.
Colorization Integration
Many historical photos are black and white. We plan to integrate AI colorization directly into the workflow, so you can go from a faded black-and-white photo to a colorized, animated video in a single step.
Family Sharing
We are building features that let you create a shared family space where multiple family members can upload photos, view animations, and collaborate on family history projects. Privacy controls will ensure that only invited family members can access the shared content.
Our Commitment
Incarn is an indie project built by a small team. We are not backed by venture capital. We do not have growth targets dictated by investors. This means we can make decisions based on what is right for our users rather than what maximizes quarterly metrics.
We commit to:
- No subscriptions. Buy credits when you need them. No recurring charges.
- No training on your photos. Your family photos are yours.
- Transparent pricing. The price you see is the price you pay.
- Continuous improvement. As AI models get better, Incarn gets better — at the same price.

Frequently Asked Questions
Do I need to create an account to try Incarn?
No. You can animate one photo for free directly from the homepage without creating an account, providing an email, or entering payment information. If you want to animate more photos or save your work long-term, you can create an account at any time. Any animations you created as a guest will be automatically transferred to your new account.
What happens to my photos after animation?
Your photos are uploaded securely, processed by the AI model, and the resulting animation is stored so you can access it. We do not use your photos for AI model training, we do not share them with third parties, and we do not retain them beyond what is necessary to provide the service. You can delete your photos and animations at any time.
How is Incarn different from MyHeritage Deep Nostalgia?
MyHeritage Deep Nostalgia was a pioneering product that introduced many people to photo animation. However, it uses an older animation model with limited motion quality and requires a MyHeritage subscription. Incarn uses Seedance 2.0, a newer and significantly more capable model that produces more natural motion, better identity preservation, and higher resolution output. Incarn also offers transparent credit-based pricing with no subscription required. For a detailed feature-by-feature comparison, see our Deep Nostalgia alternatives guide.
Can I use Incarn for photos that are not family portraits?
Yes. While Incarn is optimized for portrait photos and family use cases, it works with any photo containing a human face — historical figures, vintage finds, artistic portraits. The AI performs best when the face is clearly visible and forward-facing, but it handles a range of angles and conditions.
